The Incapability Immaturity Model
A car is a wonderful tool. It can get you from one place to another quite effortlessly (well, assuming the two places are within reasonable distance). For most of us, cars are cost-effective and convenient. They serve their purpose amazingly well, at least until some higher form of transportation emerges.
There’s a lot to consider when you buy a car: its size, its fuel consumption, its popularity, maybe its color, and certainly its cost. But there’s one thing we take for granted when we go buy a car. No matter what car we are looking at, we are quite sure it will be able to serve its main purpose: to transport us from one place to another.
Unfortunately, when not used correctly, this allegedly innocent tool can actually be a dangerous weapon. If you drive recklessly, ignoring the road conditions, other drivers, and common sense, there’s a fairly good chance you will not only hurt yourself but also others around you. But even if you drive safely, but your car is poorly maintained, you can lose your brakes or have one of your tires explode. If this happens when you’re driving 80 mph it can get very nasty.
To use a car correctly and safely you need more than a driving license. You need a lot of common sense, and a great deal of restraint. You need to know the limitations of this tool, but you also need to know your limitations as a driver. You need to have respect for other people using the road and for life in general. To be able to actually get from one place to another using a car you need a great deal of maturity.
None of us thinks about it when we buy a car. A mature person doesn’t need to, because he already has what it takes to be a good driver. For him this is natural. The tragedy is that immature drivers – the ones that should really think twice before using a car — are not mature enough to understand the problem they have to begin with. They probably won’t acknowledge their problem even when something awful happens.
About a month ago I wrote about the inability of tools, processes, techniques, and standards such as ISO, RUP, SCRUM, XP, Agile, UML, TDD, and others to deliver the promise they carry: to improve software development. Each of these tools has its pros and cons. Each of them can help you deliver great products. Unfortunately, each of them can also be misused.
And here lies the irony. A mature organization, with a culture of openness, honesty, and introspection, is able to wisely use almost any good idea out there to improve the way people within it create software. When the same tools are being used by immature organizations, however, they are bound to cause more harm than good.
Burn-down charts with fantasy estimates, cover-up reviews, detailed UML diagrams that carry no useful insight about the internals of the product, and high coverage of degenerated unit tests — can all be more dangerous than doing nothing. They create the illusion of control — of a well managed project — while in fact, they are merely a facade for nothing more than plain old chaos.
For an immature organization, this is just perfect. As long as things are perceived to be in control, they are. And when eventually something disastrous happens, you will always be able blame the tool or, even better, that people using it. Because immature organizations don’t have the ability to look inside themselves and realize that no matter what tools they use, it is the organizational culture which is ill. A mature organization would have this ability, but then again, a mature organization will not find itself struggling with these problems to begin with.
What none of these tools offers is a way for immature organizations to grow and become better. Experienced people with a lot of common sense, wisdom, and intuition, conceived these tools. But these tools were all designed to be used by exactly such people, just like a car is designed to be used by mature drivers. For people to achieve this degree of maturity, they have to operate in a supportive culture – a culture that makes them room to grow in.
People in a mature organization know that. People in an immature organization cannot possibly begin to understand where the problem is. They will always try new tools, methodologies, and techniques, which work perfectly well for smarter organizations. Most of them will keep blaming the tools they use (and some of their people) for their failures.

This is true of most things, including democracy. Tools provide a mechanism to do things, not the faculties to do them wisely. Any system can and will be misused when operating in a culture of ignorance.

Nice post, I sympathize with your view. The factor staff determines the succes of any technology/process/tools used. You use the term immature and mature organisations. That raises for me a question so what exactly is a mature organisation. How to recognize one and even better how to establish one?
I can bring one key element immediately to the table: a lot of healthy dialogue with varying opinions. Any thoughts/experiences from your end?

Healthy dialogue is indeed one of the important factors. Somewhere in the same neighborhood are also honesty, openness, the ability to criticize and be criticized, and genuine reflection on where you stand and where you want to go. Treating your staff as people (and dare I say: equal people) can’t hurt either ;)
To be honest, I don’t really know if anyone can take an immature organization and turn it into a mature organization. I know I can’t. Unless, of course, the people leading it (technically — even if the term leadership is not adequate under these circumstances) really want to change and can actually do that.
If the people leading the organization have what it takes to be mature (as defined above), they will eventually manage to make the rest of the organization follow them. If they aren’t, I’m afraid to say that I believe a change is not likely to happen…
I hope I’m wrong, though.

By the way, a key book on the subject is The Fifth Discipline by Peter Senge. Read it. It’s one of the most enlightening books I’ve ever read.
Still, I don’t think it will help you change your organization if your organization (== the people leading it) does not want to change. But again, I may be wrong…

This is sort of like observing that pain isn’t fun, though - knowing the existence of a problem is nice, but is only a minute fraction of dealing with said problem.

Apoch, I think you underestimate the importance of knowing what the problem is. If you don’t know what’s going wrong, you’re distracted by what’s unimportant. Of course, there’s more to solving a problem than just recognizing it, but that’s the first step.

Your arguments seem to be based on the concept of “immature organization” but you did not define that concept. Thus your arguments seem poorly justified.
Besides, e.g. Scrum does not create an illusion of control - it increases visibility. Good Scrum teams always know where they stand - every day. Illusion of control and illusion of predictability is created with old-fashioned Gantt-charts.

Trying to practice Scrum in an immature environment (one which doesn’t encourage people to be honest and talk about what’s really going on) will lead to a Scrum facade with no real value. If people are afraid to fail, they will cover up their failures. If manager don’t like self-managed teams, they will try to have their say while ignoring of the real status of the project. Of course, you will not call that “real Scrum”, but that’s exactly the point.
I hope you are not familiar with that setup because you work in a mature organization.

Runescape came out of the gate being a little different than all the other games in the MMORPG pack, and the concept seems to be working. Runescape is a MMORPG that offers two levels of play: free and subscription. That’s right, players can delve into what the game has to offer without paying a dime. Of course, the subscription base gets a little more bang for the buck. (Speaking of buck, it only costs $5 USD per month to play for those who do subscribe.)
While it doesn’t boast some of the life-like graphics of the giant MMORPGs, Runescape seems to be proving that substance and fair pricing still mean something in this world.

That’s insane! It’s amazing how we have become so brain washed in North America that you need to drive everywhere! It starts as a young child, and Kudos to all of those who ride to work, and are teaching their children of it. My son asks me every day when I get home from work if I rode my bike. He’s almost 3. It makes me hope that he will think of bikes as a primary mode of transportation. I think that many people who already rely too heavily on vehicles will never change their mind, but those of us who are commited, will start to influence the younger generation possibly more than our own.
I also ride by a school every day, and yesterday I was riding home for lunch (-12 C) and some kids pointed their fingers at me and started laughing! At first I was a little miffed and wanted to tune those little pukes (serenity now….). But after a while I thought about it, at least they saw someone riding their bike, when most would say it’s too cold out. You never konw the influence that you may have on others. Even if they do laugh at you. Truth be told, when I was a kid, I’d have probably laughed too.
